Key Concepts & Acronyms: A Glossary of the Platform Organization, 3EO and Portfolio Strategies

This glossary was born out of practice. It gathers and defines the essential terms, acronyms, and mental models we rely on when supporting transformations based on the 3EO framework and other tools we’ve developed at Boundaryless. From micro-enterprises and shared service platforms to EMC contracts and valuation adjustment mechanisms, these concepts help organizations unbundle complexity and build a more adaptive, ecosystemic, and enabling structure.

Type of Units and Other Key Concepts from the Platform Organization Model / 3EO

• Platform Organization Model: An organizational structure that unbundles traditional organizational silos into smaller units optimized for specific roles, creating a more dynamic and responsive structure.
• Haier’s Rendanheyi: An organizational model leveraging complexity theory and living systems to enable firms to absorb market volatility and unpredictability, while unlocking the entrepreneurial drive and value-generating ability of all internal and external stakeholders: the inspiration for Boundaryless’ 3EO.
• Unified Market-Firm Theory: The idea that the distinction between the inside and outside of an organization is increasingly losing meaning, and that organizations should be complex, nuanced, fluid, networked, and sensitive to feedback from their environment (or ecosystem). The 3EO Toolkit portrays this theory.
• 3EO Toolkit for Entrepreneurial Ecosystem-Enabling Organizations: A framework developed by Boundaryless, inspired by Haier’s Rendanheyi model, for structuring companies to be adaptable, scalable, and customer-centric. It aims to reduce bureaucracy, allow dynamic collaboration, and transform support functions into value accelerators.
• Entrepreneurial: The organization reduces bureaucracy and “debt” (technological and cultural), enabling individuals and teams to continuously and effectively identify, explore, and pursue new business opportunities.
• Ecosystemic: Competition and collaboration come together by efficiently involving multiple entities (internal and external) in co-create and share value.
• Enabling: The company intentionally fragments support services and functions, transforming cost centers and infrastructure into accelerators of the results generated for the end customer.
• Micro-Enterprise (ME): The foundational organizational unit in the 3EO and Haier’s Rendanheyi model, self-organizing around customer and market needs. In the original implementation, MEs have complete responsibility for their profit & loss (P&L) and autonomy to make decisions, hire talent, and distribute compensation.
• User MEs: Micro-Enterprises providing services to the market.
• Node MEs: Micro-Enterprises mainly providing services to other Micro-Enterprises or the broader enterprise.
• Shared Service Platforms (SSP): Often, former functional departments (e.g., HR, IT, Legal, Finance) are transformed into common platforms that provides services to User MEs and Node MEs. They are measured on the value generated, can often participate in market-related initiatives through extra services, and often compete with alternative external providers.
• Industry Platforms (IP): Platforms whose key mission is to ensure the strategic and harmonized alignment of MEs providing similar products and services, often in a particular sector or area. They act more as “coordination” and resource allocation entities than “production” entities. They support MEs with services ranging from strategy to investments for new ME creation based on a Valuation Adjustment Mechanism (VAM).
• Ecosystem Micro-Community (EMC) Contract: A dynamic and open contracting structure used to facilitate collaboration, value co-creation, and win-win situations among Micro-Enterprises (MEs) and/or external partners. They often focus on user scenarios requiring multiple units to share common goals and typically detail contractual obligations ex-ante with clear value-sharing mechanisms. They are typically driven by one existing ME, allowing other MEs to bid on opportunities and choose partners. They can be “Experience EMC” (focused on improving user experience) or “Solution EMC” (providing enabling services to Experience EMCs).
• Solution EMC: A type of Ecosystem Micro-Community Contract that develops integrated responses to user needs, iterating solutions, and supporting the Experience EMCs. Typically focused to harmonizing the relationship between User MEs and Node MEs to ensure a certain solution is produced within in stable and predictable manner.
• Experience EMC: A type of Ecosystem Micro-Community Contract that is more focused on improving the user experience and capturing user needs through multiple touchpoints. Typically also includes GTM/Sales entities.
• Valuation Adjustment Mechanism (VAM): An investment agreement that defines an ME’s objectives in terms of direct market performance (value accrued inside the entity) and addressed ecosystem value and performance (value enabled for the network). It specifies support for basic expenses during constitution, mechanisms for employees to access an option pool, and exit/dissolution dynamics. These agreements regulate how Industry Platforms (or the board directly) can invest to seed more Micro-Enterprises and – sometimes – EMC contracts.
• Inflection Points: Moments in time and conditions (e.g., revenues, market positioning, outputs) that, once met, enable the leap to a different incubation stage of a Micro-Enterprise.

3EO Toolkit and other Boundaryless Methodology Related Elements 

• Envisioning Canvas: A tool for unearthing structural goals, influencing factors, and hard constraints for organizational evolution. It allows for articulating an explicit connection between strategic goals and organizational interventions, aligning stakeholders.
• Organizational Experiment Canvas: A canvas that helps design, execute, and learn from experiments that introduce 3EO practices as prototypes to be validated and gradually scaled in the firm, facilitating the transition from hierarchical organizations towards the 3EO.
• Strategy Setting Canvas: A canvas that translates target scenarios for each evolutionary dimension into a set of “from-to” discontinuities and principles that will guide and energize subsequent implementation phases.
• Portfolio Map Canvas: A strategic tool for visualizing, analyzing, and evolving an organization’s product/service portfolio, go-to-market architecture, and the underlying organizational structure. The Portfolio Map Canvas is a mapping framework to help organizations make sense of their offerings, uncover structural inefficiencies, and inform transformation strategies. It supports the transition toward Platform Organization models by aligning customer needs, product/service systems, and organizational units (such as Micro-Enterprises and Shared Service Platforms) within a coherent portfolio strategy.
• Additional Concepts used in the transitions
• Domain-Driven Design (DDD): A strategic and tactical approach to design that emphasizes alignment between business needs and software or organizational architectures. Domain-Driven Design (DDD) is a methodology and principles for developing complex sociotechnical systems. It promotes a deep connection between the sociotechnical model and the business domain it represents. DDD encourages collaboration between domain experts, tech, and org developers, ensuring that the sociotechnical system reflects real-world business logic and terminology.
• Domains: A domain represents a distinct business knowledge or operational focus area. In DDD, domains help organize complex systems by separating concerns and structuring functionality according to business meaning.
  DDD classifies domains into three types:
• Core Domains: These represent the essential capabilities that give an organization its competitive advantage and unique value propositions. In a Platform Organization, they typically align with Micro-Enterprises (MEs) or Modular Technology Platforms (Node-MEs).
• Supporting Domains (not elaborated here): These assist the core domains by providing necessary but non-differentiating functionality.
  
• Generic Domains: These are commoditized activities or resources that are broadly applicable across industries. They do not contribute to differentiation and are often ideal for outsourcing or external sourcing to reduce cost and complexity.
  
• Bounded Contexts:  A bounded context defines the boundary within which a specific domain model is valid and coherent. It ensures language, logic, and operations consistency, avoiding ambiguity across different system parts.  Within each bounded context, people typically “speak the same language”—a shared understanding that fosters clarity and reduces complexity.
• Wardley Mapping: A mapping technique that helps visualize a top-down chain of dependencies, from the customer and its needs to the involved elements, and showing their evolutionary state. The Portfolio Map Canvas is a derivative of Wardley Mapping.

General Concepts in Organizational and Portfolio Development

• Go-To-Market (GTM) Strategies: The approaches, channels, and mechanisms an organization uses to deliver customer offerings and connect products/services with customer needs. Stages include Unique GTM, Service Integration and High-Touch Presales, Bundling and Low-Touch Presales, and Self-Serving/Pay-As-You-Go/Channel/Partner Ecosystem-Driven Distribution.
• Market-Facing Value Propositions: The products and services an organization offers, positioned based on their customization, standardization, and maturity. Categories include One-offs, Innovations, and Explorations; Bespoke and Tailored; Productized and Bundles; and APIs/Modules, DIY Bundling and Self-Consuming.
• Organizational Capabilities: Modular and composable elements within a Platform Organization that enable the organization to deliver value to customers and partners.
• P&L (Profit and Loss): Focuses on direct revenue and costs for specific units or products. In a Platform Organization, MEs manage their own P&L , and SSPs have transparent operational costs. MEs are expected to exceed the market average performance.
• TCO (Total Cost of Ownership): Considers all direct and indirect costs—like overhead, maintenance, and cross-functional dependencies—over time, enabling strategic resource allocation.
• Product Portfolio: A set of products and services an organization can provide to customers and partners.
• Product Taxonomy: A structured way of categorizing and organizing products and services within a portfolio, helping to create logical groupings, identify relationships and dependencies, and enable effective bundling and cross-selling.
• Product System:  A coherent group of products and/or services that collectively address a customer problem or job-to-be-done. Product Systems are used as a way to structure product portfolios beyond broad categories or product areas.
